Agent cant see images once brought into 365

Hey all, really hope someone can help me out here as it's a strange bug.

I created an agent in copilot studios with the main focus on evaluating image uploads.
In the agent settings in studios, I made sure the file uploads in turned on.
I published the agent, then added it to the 365 and teams channel and ticked "Make agent available in Microsoft 365 Copilot".
Then I added the agent so I can use it in the 365 app. This is where I'm stuck.

If I upload an image to the agent within copliot studios (in the test section) it can see it and evaluate it,
where as if I upload the same image to the same agent in 365 app it can't see the image, almost like it's not there?

Any help in how to solve this will be amazing.

    Microsoft 365 Copilot is documented as a supported channel for file input, so this should work and is likely fixable rather than expected. Two things to check first.
     
    Is the environment CMK enabled? If your agent sits in a customer managed key environment, files are accepted as input but the agent doesn't process them. Silent, no error, looks exactly like the image was never attached, and it would not reproduce in the test pane. This is my first guess.
    Confirm the setting and republish. It lives under Settings, Generative AI, File processing capabilities, File uploads. Turn it on, save, then publish again. Publishing applies to all channels and channel behaviour will not pick up the change until you do.

    Also worth ruling out: file type and size. Supported image types are JPG, PNG, WebP, and nonanimated GIF, 15 MB per file. And note the doc covers agents on the standard harness, so check which harness yours uses.

    One caveat to be aware of. The Microsoft 365 Copilot extensibility known issues page states that custom engine agents don't support file or image attachments and that uploaded images aren't passed to the agent. That table is scoped to agents built with the Agents Toolkit and Agents SDK, and the Copilot Studio section of the same page doesn't list this issue, so it should not apply to you. But the two pages sit awkwardly together, and if the checks above come up clean I would raise a support ticket and ask them to confirm which page governs a Copilot Studio agent published to the M365 Copilot channel.

    Hello,
    Thank you for reporting this. Microsoft 365 Copilot is documented as supporting file input for standard-harness Copilot Studio agents, so this is not expected when file uploads are enabled, the agent is republished, the environment isn’t CMK-enabled, and the image meets the supported format and 15 MB limit.
     
    Since the image works in the Copilot Studio test pane but isn’t passed to the published agent in Microsoft 365 Copilot, I’ll raise this as a potential product bug with the engineering team for further investigation.
     
    The separate documented attachment limitation applies to custom engine agents built using the Microsoft 365 Agents Toolkit or Agents SDK and does not explicitly apply to Copilot Studio agents.

    The fact that the exact same image works in the Copilot Studio test pane but not when the agent is used through Microsoft 365 is the key clue here.

    I would first separate file upload being enabled from image understanding being supported in the channel. Enabling file uploads in Copilot Studio doesn't necessarily guarantee identical file/image behavior across every published channel.

    For Microsoft 365 Copilot, I'd check the following:

    1. Test with a new/simple image — preferably a small JPG or PNG with no unusual metadata.
    2. Confirm the agent is published after enabling file uploads and that the Microsoft 365 Copilot channel is using the latest published version.
    3. Test the same image in:
    • Copilot Studio test pane

    • Microsoft 365 Copilot

    • Teams, if you're also using the Teams channel

    1. Make the first prompt something explicit such as:

      "Describe the image I just uploaded."

    If it works in Studio but consistently fails in Microsoft 365 with a simple JPG/PNG, I would not start changing the prompt or knowledge sources. That points much more strongly toward a channel/file-input limitation or current ingestion issue.

    Microsoft's current documentation does support image file input for agents, but the supported experience depends on the channel and how the file is being supplied to the conversation. The documentation also distinguishes between files uploaded directly by users and files used as knowledge sources.

    Another thing worth checking is whether the agent is actually receiving the attachment. If the response behaves as though no image was uploaded at all, that's different from the model being unable to interpret the image. In that case I'd focus on the Microsoft 365 channel/file-handling path rather than the vision model.

    I'd also avoid converting the image to a knowledge source just to work around this. A user-uploaded image and an image stored as a knowledge source are two different scenarios.

    If the issue reproduces with a brand-new published agent containing only file uploads + a simple image question, I'd capture:

    • Copilot Studio environment ID
    • Agent ID
    • Microsoft 365 Copilot channel
    • exact Microsoft 365 client/version
    • image format and size
    • whether the attachment appears in the conversation
    • whether Teams behaves the same way

    and raise it with Microsoft as a channel-specific image/file input issue, because the Studio test pane already proves that the agent itself can process the image.

    One particularly useful test would be to compare Microsoft 365 Copilot vs Teams with the same published agent. If both published channels fail while the Studio test works, that's much stronger evidence of a publishing/channel-side issue.
