Solution Exporting / Importing

I took over an application and had to refresh the lower environments with the latest version of the app from the production environment because changes were made in prod directly.
 
I exported the app from prod and imported into the test.   Worked great. 
 
I then created a new solution in test, made a change to the app and then went to import this new solution to prod.
 
I tried doing both Upgrade and Update, but each option does not carry my new code change with it. What am I doing wrong?

    There might be a layer issue in production since changes where done there. Have you removed the unmanged layer from the solution?

    If the app was modified in production then there will be an unmanaged layer in the production environment. That will take precedence over any changes made in a managed solution that is being imported. You'll need to delete the unmanaged layer in production to have your changes take effect. However, doing that will delete whatever modifications were made in the production environment.

    Thank you both for your responses - yes- there is an unmanaged layer in Prod.
     
    Just to confirm - 
     
    I exported the application from Prod to Test with this unmanaged layer so if I remove it now in prod- then re-import my new solution from test to prod then the changes from my unmanaged layer will 'return'  correct?

    Did you verify that the unmanaged layer came with the solution when you exported it from Production?  Normally, it would only export the managed layers in a managed solution.

    What I did was export the application - not the solution. I verified in Test after the import that the unmanaged changes were there.
     
    I took the app that I imported in test and created a new solution in test with it.  If I export that from test and import it as managed into prod, those updates will still be there. correct?

    That should work, but it will complicate future deployments since you now have the same app, but different versions, in two solutions.
